We were working with a large telecommunications provider who had a major churn problem. Churn rate, for those who are not familiar with the term, refers to the proportion of subscribers who leave a supplier during a given time period. In this case, the company was experiencing attrition at over 25% in some of its customer segments.},\n,{t:p,c:Starting with this problem, we needed to achieve two goals:},\n,{t:ol,c:\n,{t:li,c:Predict which Customers are likely to leave},\n,{t:li,c:Take Proactive Action to keep them},\n},\n,{t:p,c:To address the first goal, we needed to establish patterns of behavior that allow us to answer the question: “How likely is this Customer to leave?”},\n,{t:p,c:Answering this question meant mining massive amounts of data about customers who have left to identify common threads in customer service interactions, usage patterns, incidents and resolutions, and network events. What made this problem more challenging was the fact that the company’s customer data was dispersed across 14 different systems with a variety of underlying technologies.},\n,{t:p,c:The first step in this exercise was sourcing the data from the multiple systems and correlating it. Not only was this a complex integration problem, but we needed to make sure that all the raw data was available for the next step.},\n,{t:p,c:The next step was to run analysis on the correlated data to determine the patterns. This exercise yielded two algorithms that can be applied to answer the question above.},\n,{t:p,c:But simply knowing that a Customer may leave does not solve the problem, doing something impactful with that information is what counts. This is where our solution had to prescribe Proactive Actions to be taken by Customer Service to keep the Customer.},\n,{t:p,c:Before this solution was implemented, the only tool that Customer Service Reps had was to offer the Customer a retention rate to try to keep them. This rarely yielded a positive outcome, because by the time a Customer called to disconnect, his/her mind was already made up and little could be done to change it.},\n,{t:p,c:Taking a Proactive approach to the problem led to an incredible change in Customer loyalty and a significant reduction in churn.},\n,{t:p,c:Today we have incredible tools for managing, analyzing and visualizing Big Data. Many organizations are using these tools to simply view their data in what we call Descriptive Analytics. Descriptive Analytics are good at showing what has happened and potential root causes, they lack the actionable characteristics that are essential to affecting change in Customer behavior. In many cases, companies think that they need major investments in technology and Data Scientists with PhDs to take their analytics to the next level, but the reality is what you need is focus and determination to take action. All inter-component communication is accomplished via asynchronous messaging built on cloud-native event streaming. The event-hub drives the creation of reactive, cloud-native systems that are responsive, resilient and elastic.},\n,{t:p,c:With an event-hub we are turning the database inside out and ultimately turning the cloud into the database. We apply the Event Sourcing and Command Query Responsibility Segregation (CQRS) design patterns to achieve proper bulkheads by replicating data between components to create materialized views. Thus each component maintains complete ownership of the data it needs to operation. Each bounded isolated component is fully autonomous. Nothing is shared across components. Each component is optimized using polyglot persistence to achieve maximum global scale.},\n,{t:p,c:An essential feature of an event-hub is the Data Lake. The data lake is the ultimate source of record. It is a complete audit trail of all domain events stored in their raw format in perpetuity. Events can be replayed from the data lake to seed new components and repair existing components. The data lake is also an extremely valuable source of analytical information, because domain events are business facts. Extensive statistics can be calculated from the contents of the data lake. This historical information can also be leveraged to validate the hypothesis of new business algorithms. At the next level applications must be decomposed into their constituent parts and refactored to leverage the native capabilities of the cloud to ensure that they can operate at web-scale. Some of the best known companies admit that they made this classic mistake and discovered that they had to change course. Even the best applications that were designed to run in an enterprise datacenter are monoliths by cloud standards. These systems inevitably cost more when transplanted to the cloud, fail to fully leverage all the scalability features provided by the cloud and are still unable to adapt to market forces with the agility that the cloud promises.},\n,{t:p,c:In a typical enterprise datacenter, resources are statically provisioned to support application components regardless of their workload characteristics. This is ok in the sense that datacenter resources are purchased in bulk at volume prices and amortized over several years. Thus when these resources go under utilized there is no incremental penalty because the sticker shock is all up front. The opposite is true in the cloud, because resources are purchased by the hour and the bills keep coming every month. As a result, the monthly bills can be staggering, when applications are simply transplanted into the cloud and their resources are statically provisioned per usual. The problem is further exacerbated when this typical pattern is repeated for testing, staging, demonstration and production environments. In our own experience we have seen invoices that ranged from 200% to 400% more then they needed to be. It can certainly be said that the total cost of ownership (TCO) is still reduced due to the elimination of overhead such as utilities and real estate. But the total cost of ownership in the cloud can be further reduced by matching the dynamic nature of the cloud to the workload characteristics of the application components. As we have progressed through the maturity model ourselves we have been able to significantly increase our capacity while reducing costs.},\n,{t:p,c:Well designed enterprise applications are architected as multiple, loosely coupled components. But there is a limit to the number of physical deployable units that can be supported before the cost of datacenter resources out grow budgets. This drives decoupled components to be packaged and deployed together to reduce costs. Again, in the cloud this tends to have the opposite effect and impede scalability as well. In the cloud it is generally preferable to have more small instances verses fewer large instances. These smaller units can scale faster to meet spikes in demand and when volumes are low they can contract to a smaller minimum capacity to reduce costs.},\n,{t:p,c:Transplanting an application from an enterprise datacenter into the cloud is essentially business as usual. If nothing about how the application is architected has changed then nothing about the development methodology and business practices around the application will have changed either. As such, no further agility in adapting to market forces can be achieved by simply transplanting to the cloud.},\n,{t:p,c:A different approach is essential to fully realizing the benefits of the cloud. We were working with a large telecommunications provider who had a major churn problem. Churn rate, for those who are not familiar with the term, refers to the proportion of subscribers who leave a supplier during a given time period. In this case, the company was experiencing attrition at over 25% in some of its customer segments.},\n,{t:p,c:Starting with this problem, we needed to achieve two goals:},\n,{t:ol,c:\n,{t:li,c:Predict which Customers are likely to leave},\n,{t:li,c:Take Proactive Action to keep them},\n},\n,{t:p,c:To address the first goal, we needed to establish patterns of behavior that allow us to answer the question: “How likely is this Customer to leave?”},\n,{t:p,c:Answering this question meant mining massive amounts of data about customers who have left to identify common threads in customer service interactions, usage patterns, incidents and resolutions, and network events. What made this problem more challenging was the fact that the company’s customer data was dispersed across 14 different systems with a variety of underlying technologies.},\n,{t:p,c:The first step in this exercise was sourcing the data from the multiple systems and correlating it. Not only was this a complex integration problem, but we needed to make sure that all the raw data was available for the next step.},\n,{t:p,c:The next step was to run analysis on the correlated data to determine the patterns. This exercise yielded two algorithms that can be applied to answer the question above.},\n,{t:p,c:But simply knowing that a Customer may leave does not solve the problem, doing something impactful with that information is what counts. This is where our solution had to prescribe Proactive Actions to be taken by Customer Service to keep the Customer.},\n,{t:p,c:Before this solution was implemented, the only tool that Customer Service Reps had was to offer the Customer a retention rate to try to keep them. This rarely yielded a positive outcome, because by the time a Customer called to disconnect, his/her mind was already made up and little could be done to change it.},\n,{t:p,c:Taking a Proactive approach to the problem led to an incredible change in Customer loyalty and a significant reduction in churn.},\n,{t:p,c:Today we have incredible tools for managing, analyzing and visualizing Big Data. Many organizations are using these tools to simply view their data in what we call Descriptive Analytics. Descriptive Analytics are good at showing what has happened and potential root causes, they lack the actionable characteristics that are essential to affecting change in Customer behavior. In many cases, companies think that they need major investments in technology and Data Scientists with PhDs to take their analytics to the next level, but the reality is what you need is focus and determination to take action. These components form natural bulkheads that limit the blast radius when an individual component encounters a failure. An event-hub is the primary mechanism for isolating components from each other. All inter-component communication is accomplished via asynchronous messaging built on cloud-native event streaming. The event-hub drives the creation of reactive, cloud-native systems that are responsive, resilient and elastic.},\n,{t:p,c:With an event-hub we are turning the database inside out and ultimately turning the cloud into the database. We apply the Event Sourcing and Command Query Responsibility Segregation (CQRS) design patterns to achieve proper bulkheads by replicating data between components to create materialized views. Thus each component maintains complete ownership of the data it needs to operation. Each bounded isolated component is fully autonomous. Nothing is shared across components. Each component is optimized using polyglot persistence to achieve maximum global scale.},\n,{t:p,c:An essential feature of an event-hub is the Data Lake. The data lake is the ultimate source of record. It is a complete audit trail of all domain events stored in their raw format in perpetuity. Events can be replayed from the data lake to seed new components and repair existing components. The data lake is also an extremely valuable source of analytical information, because domain events are business facts. Extensive statistics can be calculated from the contents of the data lake. This historical information can also be leveraged to validate the hypothesis of new business algorithms. An event-hub and its data lake are the foundation for modern data warehousing and big data analytics.},\n,{t:p,c:Furthermore, an event-hub is the cornerstone for creating evolutionary architecture. Big bang migrations are a relic of monolithic thinking. To reach the first level you must embrace automation. Cloud resources can be deployed and terminated at the push of a button. The benefits of these disposable resources cannot be fully leveraged unless your applications can be deployed on demand as well. At the next level applications must be decomposed into their constituent parts and refactored to leverage the native capabilities of the cloud to ensure that they can operate at web-scale. Armed with the power of automation and cloud native architecture it is possible to fully implement a continuous deployment lifecycle that enables you organization to adapt to the marketplace in lock step.},\n,{t:p,c:This series of postings will take a deeper dive into each of the maturity levels.},\n,{t:h3,p:{id:level-0---lift-and-shift},c:{t:a,p:{aria-hidden:true,href:#level-0---lift-and-shift},c:{t:span,p:{className:icon icon-link}}},{t:strong,c:Level 0 - Lift and Shift}},\n,{t:p,c:Many, if not most, organizations venture into the cloud with the assumption that they can simply transplant their applications without change and reap the benefits of the cloud. Some of the best known companies admit that they made this classic mistake and discovered that they had to change course. Even the best applications that were designed to run in an enterprise datacenter are monoliths by cloud standards. These systems inevitably cost more when transplanted to the cloud, fail to fully leverage all the scalability features provided by the cloud and are still unable to adapt to market forces with the agility that the cloud promises.},\n,{t:p,c:In a typical enterprise datacenter, resources are statically provisioned to support application components regardless of their workload characteristics. This is ok in the sense that datacenter resources are purchased in bulk at volume prices and amortized over several years. Thus when these resources go under utilized there is no incremental penalty because the sticker shock is all up front. The opposite is true in the cloud, because resources are purchased by the hour and the bills keep coming every month. As a result, the monthly bills can be staggering, when applications are simply transplanted into the cloud and their resources are statically provisioned per usual. The problem is further exacerbated when this typical pattern is repeated for testing, staging, demonstration and production environments. In our own experience we have seen invoices that ranged from 200% to 400% more then they needed to be. It can certainly be said that the total cost of ownership (TCO) is still reduced due to the elimination of overhead such as utilities and real estate. But the total cost of ownership in the cloud can be further reduced by matching the dynamic nature of the cloud to the workload characteristics of the application components. As we have progressed through the maturity model ourselves we have been able to significantly increase our capacity while reducing costs.},\n,{t:p,c:Well designed enterprise applications are architected as multiple, loosely coupled components. But there is a limit to the number of physical deployable units that can be supported before the cost of datacenter resources out grow budgets. This drives decoupled components to be packaged and deployed together to reduce costs. Again, in the cloud this tends to have the opposite effect and impede scalability as well. In the cloud it is generally preferable to have more small instances verses fewer large instances. These smaller units can scale faster to meet spikes in demand and when volumes are low they can contract to a smaller minimum capacity to reduce costs.},\n,{t:p,c:Transplanting an application from an enterprise datacenter into the cloud is essentially business as usual. If nothing about how the application is architected has changed then nothing about the development methodology and business practices around the application will have changed either. As such, no further agility in adapting to market forces can be achieved by simply transplanting to the cloud.},\n,{t:p,c:A different approach is essential to fully realizing the benefits of the cloud.
